AI is a set of tools, some of which make a paid manager faster and sharper, and some of which quietly hand the wheel of your budget to a black box that optimizes for the platform's revenue, not yours. The job in 2026 is figuring out which is which, in writing, before the next vendor pitch lands.

Why the Stakes Got Higher

Every major ad platform is gradient-descending toward one button. Google wants you on Performance Max. Meta wants you on Advantage+. TikTok wants Smart Performance Campaigns. LinkedIn is rolling out AI-driven Predictive Audiences. The pitch is always the same: less work, better results, trust the model.

What changed is that the platforms got good enough at building those buttons that turning them on no longer obviously breaks. The campaigns spend. The numbers in the dashboard look fine. You'll throw out twenty-five. Five will be testable. One might beat your champion. That's a 10x improvement on a task that used to eat half a day.

Ad copy at volume, with a human on the hook. Use the model for the boring middle of the ad: the second headline, the description line, the callouts. Write the hook yourself. The hook is where competitive moats live. AI is mediocre at hooks because hooks require knowing something specific about the buyer that isn't in any training data. The middle of the ad is where AI is fine, and "fine" is what you need at scale.

Audience expansion sanity checks. When you're seeding a lookalike, paste your seed criteria and your customer ICP into Claude and ask it to pressure-test. "What's missing? When to refuse it

  • B2B lead gen with sales cycles longer than 30 days. Period. The optimization signal is too delayed for the algorithm to learn anything useful, and it'll over-index on form-fill volume.
  • Brand-new accounts with no conversion history. PMax needs data to learn. You don't have any. It will spend. It will not learn.

There's a marketing essay genre right now about the "fully automated paid stack." Creative generated by Pencil, audiences picked by PMax, bids set by Smart Bidding, attribution handled by GA4 data-driven, reporting summarized by ChatGPT. Sit back. Watch the numbers.

What actually happens, in order:

  1. Months 1-2: numbers look fine. Spend goes out. Conversions come in. The algorithm says it's optimizing. Your CMO is happy.
  2. Month 3: CAC starts creeping up. You can't tell why because PMax doesn't show you placement data, search term data, or audience-level breakouts in any usable way.
