Running the Audit
Step 1: Set Up Your Interviews
Schedule 20-minute conversations with 4-6 reps across performance tiers (not just your top performers). Include at least one manager per team in your sample. Use the interview script below.
Rep Interview Script (10 Questions)
- Walk me through how you prepared for your last discovery call. Where did information come from?
- Do you use any AI tools in your day-to-day work? Which ones, and for what?
- How do you log activity after a call or meeting? What's your typical turnaround time?
- How would you describe the level of consistency in how your team runs the sales process?
- When your company rolled out a new tool in the past year, how long did it take you personally to start using it regularly?
- What's the biggest barrier you face with AI tools right now: skill, time, or just not sure what to do with them?
- Does your manager use AI tools? Do they ever bring up AI in your 1:1 conversations?
- If someone gave you an AI tool tomorrow that could save you 2 hours a week, what would you need to feel confident using it?
- How complete do you think your CRM data is for your active deals?
- What does "AI-ready" mean to you? Do you feel like you're there yet?
Step 2: Pull CRM Data
Before interviews, run these three CRM checks:

- Contact field completion rate (name, title, company, email, phone): Target >85%
- Opportunity field completion (stage, close date, ARR, next step): Target >90%
- Activity log recency: % of logged activities within 24 hours of occurrence: Target >75%
- Last contact date populated for all active pipeline: Target 100%
- Stage movement in the last 30 days: are deals actually progressing?
- Number of stale deals (no activity in 14+ days): Should be <20% of active pipeline
If you're below target on two or more metrics, dimension 2 is a 1 or 2, regardless of what reps tell you in interviews.
Step 3: Observe, Don't Just Ask
Sit in on a prospecting session, a rep working through their pipeline, or a deal review. Watch for where AI appears naturally, or where it obviously could but doesn't. Direct observation usually tells you more than any survey.

Readiness Tiers
Starter (5-9 points) Your team isn't ready for significant AI investment yet. The priority is fixing foundational gaps (usually data hygiene and process consistency) before adding AI tools. Invest in CRM discipline and workflow standardization first. Any AI you deploy now will underperform.
Developing (10-15 points) You have a workable foundation. AI adoption is possible but will require structured training and manager enablement before you'll see meaningful ROI. Measuring Success
Audit completion rate: Target 100% of reps and managers interviewed within the 2-week audit window. If managers can't make time for 10 interviews, that's itself a signal about manager enablement.
Score distribution: Once you have scores across the team, look at the distribution. A wide spread (some 2s and some 4s on the same dimension) tells you the issue is inconsistency, usually a process or manager coaching problem. A uniformly low score on one dimension tells you it's a structural gap.
