Forecast Accuracy Benchmarks

  • ±10% by quarter-end is the unwritten sales manager bar. Above ±15% and RevOps starts building their own number.
  • ±5% is what gets you promoted to senior manager or director.
  • Commit miss rate under 10% is the SM target. Above 20% means commits are aspirations, not commitments.
  • The accuracy curve should bend quarter-over-quarter: Q1 ±25%, Q2 ±15%, Q3 ±10%. Flat lines mean the system isn't working.
  • Sandbagging signal: a rep whose commit-to-actual ratio runs consistently under 90% is hiding deals to be a hero at quarter-end.

The Commit / Best-Case / Pipeline Framework (one paragraph)

Three categories, sharp definitions, no overlap. Commit = "I will personally underwrite this number." Best case = "everything breaks right." Pipeline = qualified, but not committable yet. Reps need to feel the weight difference between the three categories in their stomach before they ever say the word "commit" out loud. Anything that doesn't fit cleanly into one of the three goes into pipeline by default. Forecast accuracy starts with definitions, not spreadsheets.

My first quarter as a sales manager I told my director we'd land $2.4M. We came in at $1.6M. A 33% miss. Three deals rolled to the next quarter, two went to a competitor late, one went silent. Each had a reason. None of them mattered.

What I remember wasn't the number. It was the silence. My director didn't yell. He said, "okay, what's Q2 going to be?" I gave him a number. He wrote it down. Then he said, "I'll take that, but I'm building my own forecast in parallel until you get this under control." That sentence cost me headcount approval, an OTE bump for my top rep, and the seat at the table when next year's territory plan got drawn.

Forecast accuracy is a system, not a personality trait. Reps will give you the number you ask for. The question is whether you're asking the right question.

Why ±10% Is the Number That Actually Matters

Revenue can be down and your job can be safe, if you called it. Revenue can be up and your job can still be at risk, if you missed your own commit. The CRO doesn't grade you on whether the team beat plan. The CRO grades you on whether you were right.

±10% by quarter-end is the SM bar. ±5% gets you the next promotion. North of ±15% and your director starts shadow-forecasting. Once that happens, every conversation about budget, headcount, or strategy goes through their number, not yours.

Eight weeks is enough to bend the curve, but only if you install the system in a specific order. Skip the framework and the cadence is theater. Skip the cadence and the framework is a glossary nobody references.

Week 1-2: Install Commit / Best-Case / Pipeline

The first two weeks are about definitions. Most teams have three forecast buckets in name only. Every rep means something different by "commit," and the SM averages the confusion. That's how you get a $2.4M call that lands at $1.6M.

Lock the definitions. Write them down. Walk every rep through them in a 1:1.

  • Commit: "I will personally underwrite this number. If you ask me on the last day of the quarter, I'm telling you this closed." A commit deal has an economic buyer, a signed mutual close plan, a next step within 7 days, and procurement engaged or not required.
  • Best case: "Everything breaks right and this lands in-quarter." Active deals where two or three things still need to go your way. Sum of best case is what the team could deliver in a great quarter.
  • Pipeline: Qualified, but not committable yet. Buying signals exist. Path to in-quarter close is unclear or under 50%.

The test for whether reps feel the weight difference: ask each one to label their top five deals as commit, best case, or pipeline. Watch how long they hesitate. The reps who answer fast are usually wrong in one direction or the other. The hesitation is the right amount of weight.

Run a pipeline review that surfaces real risk in week two to pressure-test the labels. Half the deals in commit will move to best case the first time you do this. That's the system working, not breaking.

Week 3-4: Set the Weekly Forecast Cadence

The cadence is the discipline. Same time, same template, every week.

  • Monday morning: reps submit their forecast in a shared template. Same fields every week.
  • Tuesday: 1:1 forecast call with each rep. 30 minutes. The first 10 minutes are commit deals, the next 10 are slipping risk, the last 10 are net-new pipeline.
  • Wednesday: SM rolls up the team forecast and submits to the director.

The weekly forecast template has nine columns. No more, no fewer:

Reps will resist a template that has commit confidence as a Y/N column. That resistance is the point. The template makes them call it. Vague forecasts come from vague forms.

If you're using the right tools and tech stack, this template lives in the CRM and auto-populates from deal records. If you're not, it lives in a shared spreadsheet and reps fill it in by hand. The format matters less than the consistency.

Week 5-6: Introduce the Commit Confidence Question

Definitions and cadence get you to maybe ±15%. The commit confidence question is what gets you to ±10%.

For every deal in commit, the rep answers one question:

"If I bet you $1,000 of your own money this closes by quarter-end, do you take the bet?"

Ask it in the Tuesday 1:1, out loud, deal by deal. Watch the body language.

The deals where the rep says "yeah, I take the bet" without a pause are the real commits. The deals where the rep says "yeah, take the bet" while looking at the ceiling are best case wearing a commit jersey. The deals where the rep says "well, technically..." were never commits.

The deals that get pulled at this question are the ones that would have slipped silently in week 12. You're surfacing slippage 6 weeks earlier than the deal cycle would surface it on its own.

Pair the question with a five-point rubric so reps can self-score before the 1:1:

  3. Mutual close plan signed by the buyer?
  4. Next step scheduled within 7 days?
  5. Competitor decision documented (won the eval, displaced incumbent, or no competitor)?

Score:

  • 4–5 Yes → commit
  • 2–3 Yes → best case
  • 0–1 Yes → pipeline

Reps who score their own deals against this rubric before the Tuesday call walk in calibrated. The rubric does the disqualifying work the SM used to do under pressure on the call.

Print the rubric. Tape it above each rep's monitor for the first month. After 4–5 weeks they internalize it and you can take it down. Until then, "did you score this against the rubric?" is the second sentence of every forecast 1:1.

Week 7: Track Leading vs Lagging Signals

The forecast number itself is a lagging indicator. By the time it's wrong, the quarter is over. Forecast confidence should track leading signals.

Build the leading signals into the weekly template. When a rep says "this is committed" but the deal has zero contacts engaged in the last 14 days, the gap between what they're saying and what the data shows is the conversation. Bring it up early in the cadence. Bring it up the same way every time. The rep starts pre-empting it. That's coaching working.

This is the deeper theme of coaching reps in 1:1s with frameworks that actually work: you don't manage to the lagging number, you coach to the leading behavior. The forecast number gets honest as a side effect.

Week 8: Close the Loop with Variance Analysis

Every Monday from week 8 onward, the team sees three numbers next to every commit deal: last week's call, this week's call, and last quarter's actual on similar deals. The rep watches their own accuracy score every week.

Sample math, one quarter, one rep:

Reading the row: the rep's week 8 call was $720K. Actual was $470K. That's a 35% miss, worse than rookie. But look at the commit number alone: $480K committed, $470K landed. Commit accuracy: 98%.

The miss is in best case discipline, not commit discipline. This rep is calling commit honestly and stuffing best case to look like they have a strong quarter. That's a coaching conversation about what best case actually means, not a forecasting conversation. Variance analysis tells you which conversation to have.

Now do the same exercise across the team and you'll see the pattern: one rep sandbags commit, one rep hero-bags it, two reps are honest, one rep is genuinely confused. Each one needs a different conversation. Without variance analysis you have one conversation with all of them ("be more accurate"), which doesn't work.

Common Pitfalls and How to Detect Them

Sandbagging. Reps lowball commit so they can be heroes at quarter-end. Detect it: commit-to-actual ratio consistently under 90% (they call $400K, land $480K, three quarters in a row). Fix it: tie comp accelerators to forecast accuracy, not just attainment. A rep who beats commit by 30% three quarters in a row is being paid a bonus for hiding pipeline.

Hero-bagging. Reps stuff commit with deals that "always close in Q4" to look strong on the call. Detect it: commit deals with no procurement engagement, no signed mutual close plan, and a next step that's "follow up next week." Fix it: enforce the rubric as a gate. A deal can't enter commit unless it scores 4–5 on the five-question rubric. The conversation moves from "is this committed?" to "does it pass the rubric?" which is harder to fake.

Reps gaming the forecast. Pulling deals into commit only after SM pressure, then yanking them out the next week. Fix it: the no-take-backs rule. Once a deal is committed, removing it requires a written reason logged in the variance file. The first time a rep has to write "I committed this without checking the rubric" in writing, the gaming stops.

The SM padding their own forecast. Adding 10% on top of rep commits "to be safe." This destroys the signal. The SM's job is to call the number honestly, not to manage upward through math. If your director needs a buffer, they'll add it themselves.

The SM managing the call instead of the deals. Spending Tuesday in spreadsheets while the actual deals sit in the same stage they were in last week. Fix it: every forecast 1:1 ends with a specific next step the rep takes by Thursday. The call is a checkpoint on coaching the deals, not a substitute for it.

How You Know the System Is Working

Three signals, in order of importance. None of them is the forecast number itself.

  1. The accuracy curve bends. Q1 ±25%, Q2 ±15%, Q3 ±10%. If you're not seeing the bend, the system isn't installed yet. Look at the cadence: is Tuesday actually happening every week? Is the rubric scoring deals before they enter commit? Most flat curves trace back to a step that got skipped.
  2. Commit miss rate drops below 10%. Of the deals you committed at week 8, fewer than 10% fail to close in-quarter. Above 20%, the rubric isn't tight enough or reps aren't scoring honestly. This is the metric the sales manager metrics that matter for team quota tracks weekly.
  3. The director stops asking "are you sure?" When you submit the Wednesday roll-up and the response is "okay, thanks" instead of "talk me through the risk again," you've made it. That's the trust signal.

The forecast becomes a number reps own, not a number they survive. That's the goal. Accuracy is the side effect.

Forecasting accuracy is the spine of sales management, but it's one vertebra. The full skeleton: a cadence the team trusts (you just installed it), pipeline reviews that surface risk before the forecast call has to absorb it, 1:1 coaching that turns leading-signal gaps into behavior change, metrics that track team quota attainment, and a tech stack that holds it together without becoming a second job.
