When someone fills out a demo request form, you know exactly what they want. The intent is explicit. The scoring model can weight that single action heavily, add demographic points, and route the lead appropriately.
When someone starts a chat conversation, the intent signal is implicit. They might be a buyer ready to purchase, a researcher gathering competitive intel, a support customer who clicked the wrong button, or a student writing a paper. You don't know until you read what they typed.
The problem is that most lead scoring models were built for form behavior. They reward explicit actions: form submissions, content downloads, pricing page visits. They don't have a framework for evaluating what someone said in a conversation. Why Form Scoring Models Fail on Chat Leads
It helps to understand exactly where the failure happens before you rebuild.
A typical form-based scoring model awards points roughly like this:

The form-era model rewards explicit action. Chat leads communicate intent implicitly. You need a model that reads what they said.
Step 1: Audit Your Current Model for Form-Assumption Signals
Before building the chat model, identify which signals in your existing model assume form-based behavior.
Common form-assumption signals that are meaningless for chat leads:
Form submission events: These are the anchor points of most scoring models. Chat leads will never hit these, by definition.
Landing page conversion: Chat leads often start the conversation directly from a chat widget without converting on a landing page.
Email engagement: A new chat lead hasn't been in your email system yet. Email open and click scores don't apply.

- References a specific timeline: "We need something in place by Q3"
- Asks about implementation or onboarding: "How long does setup take?"

- References a specific pain point that matches your ICP: "We're spending 4 hours a week manually..."
Medium-intent signals (8-15 points each)
- Asks about specific features: "Does your product handle X?"
- References company size or context: "We have 200 sales reps"

- Asks about security or compliance (often a procurement signal)
- Returns for a second conversation (re-engagement)
Low-intent but qualified signals (3-7 points each)
- General product questions without urgency
- Positive reaction to a response ("That's helpful, thanks")
- Asks for documentation or resources
- Mentions being "early in evaluation"
Neutral signals (0 points)
- Brief acknowledgments
- Asks to be transferred to support
- Says they'll "check with the team"
Step 3: Define Chat-Specific Negative Signals
Negative signals are as important as positive ones. They prevent you from routing non-buyers to your sales team.
Hard negative signals (subtract 15-25 points)
- Explicitly states they're not a buyer: "I'm just a student doing research"
- Identifies as a current customer with a support issue
- Asks only about refunds, cancellations, or billing disputes
- Identifies as a competitor: "I'm from [Competitor], just curious about..."
- No response after initial bot message (abandoned conversation)
Soft negative signals (subtract 5-10 points)
- Uses non-professional email domain (gmail.com, yahoo.com), especially for B2B
- Company name matches a known competitor or consulting firm
- Very short conversation with only one-word replies
- Asks about job openings (recruiter research, not a buyer)
Scoring override conditions

- Mentions a specific dollar amount and a specific need: route to AE immediately, regardless of score
- Names a competitor you have a specific win strategy for: flag for immediate senior AE review

Step 4: Weight Conversation Tags as Score Inputs
Most chat platforms let you apply tags during or after a conversation. This is your mechanism for converting qualitative conversation signals into structured scoring inputs.
Set up a tag taxonomy that maps to your positive and negative signals:

Starting point: All new contacts start at 0. There's no baseline positive score for "captured via chat." Let the signals drive the score.
Step 6: Wire Scores Into CRM Routing Thresholds
The scoring model only works if routing rules use it. Define your thresholds:
SQL threshold (70+ points): Route immediately to AE assignment queue. These leads asked about pricing or demo, mentioned a timeline or competitor, and have positive firmographic signals. Don't nurture these. Contact within 4 business hours.
MQL threshold (35-69 points): Route to SDR for qualification outreach within 24 hours. They showed some intent signals but haven't reached purchase-mode language yet.
Nurture threshold (10-34 points): Add to a nurture sequence appropriate for their industry and pain point. Don't assign to a rep yet.
Recycle threshold (below 10 points or negative): Tag as "not qualified" and suppress from marketing sequences. Log the conversation for future reference but don't invest sales resources.
Override rule: Any contact with demo-requested tag routes to SQL regardless of total score. This is a hard intent signal that shouldn't be filtered by a score threshold.
In HubSpot, set up a Workflow that runs on contact update when chat_intent_tags changes. The workflow calculates the running score total and updates the hs_lead_status property and contact owner accordingly.
Step 7: Handle Re-Engagements Differently
A lead who contacted you six months ago, went cold, and now contacts you again is a different type of lead than a first-time contact. Treat them differently.
For re-engagements:
- Apply the
re-engagementpositive signal (+15 points) automatically - Weight any high-intent signals in the new conversation more heavily. Someone returning and asking about pricing is closer to buying than a first-time chat.
- Check the previous conversation history before applying negative signals. If they were previously support-only but are now asking about a new product, that's genuine interest.
In practice, the re-engagement detection can be simple: if a contact in your CRM with status "Nurture" or "Closed Lost" starts a new conversation on your chat platform, apply the re-engagement tag automatically in your chat workflow.

Common Pitfalls
Using message volume as intent proxy: A lead who sends 25 short messages ("ok," "got it," "thanks") has less intent than one who sends 3 substantive questions. Don't reward volume.
Scoring on bot-assigned labels without validation: If your bot automatically applies the pricing-question tag whenever someone mentions a price-related word, check your false-positive rate. "How much time does setup take?" shouldn't trigger the same response as "What's the pricing for 100 users?"
Not reviewing score accuracy quarterly: Buyer language evolves. Slang and terminology shift. Your keyword-based tag triggers need review every quarter to ensure they're catching real intent signals.
